How to Set Quarterly Goals That Your Team Actually Achieves
Every quarter, millions of teams sit down to set goals. And every quarter, most of those goals are forgotten by week three. The problem isn't motivation — it's method.
Quarterly goals work best when they follow a structured approach. The OKR framework provides exactly that structure. Here's how to set quarterly goals that stick.
Step 1: Reflect on last quarter
Before setting new goals, look back. What did you achieve? What fell short? What surprised you? This reflection prevents you from repeating mistakes and helps you build on momentum.
Step 2: Identify 3-5 priorities
The most common goal-setting mistake is trying to do too much. If everything is a priority, nothing is. Force yourself to pick the 3-5 things that matter most this quarter. Everything else is a "nice to have."
Step 3: Write objectives that inspire
A quarterly goal should be specific enough to guide decisions but aspirational enough to motivate. "Grow revenue" is too vague. "Become the market leader in our segment" is too broad for a quarter. "Establish a repeatable sales process that closes $200K/month" is just right. See our OKR guide for more on writing great objectives.
Step 4: Define measurable key results
For each objective, define 2-4 measurable key results. These are the metrics that tell you whether you're making progress. Use the "from X to Y" format for clarity.
Step 5: Align across teams
Share your goals with other teams. Look for conflicts, dependencies, and opportunities to collaborate. Alignment is what separates companies where everyone rows together from companies where teams work at cross-purposes.
Step 6: Build a check-in rhythm
Set up weekly or biweekly check-ins to review progress. Goals that aren't reviewed regularly are goals that won't be achieved.
The best quarterly goals balance ambition with achievability. You want to stretch your team without breaking them. A good target is to achieve about 70% of your stretch goals — that means you're aiming high enough to drive real improvement while staying grounded enough to make meaningful progress.
